Black Friday 2026 for Small Businesses: A Margin-First Plan

Black Friday falls on November 27 this year, and Cyber Monday on November 30. For most small businesses, the question is not whether to take part. It is how to take part without giving away the profit the rest of the season depends on.

A 30% discount feels like a marketing decision. It is really a pricing decision, and pricing decisions should be made with a calculator, not a calendar.

Here is how to plan Black Friday 2026 around margin, not panic.

Start with the break-even maths

Before choosing a discount, work out how many extra sales you need for it to pay off. The formula:

Required sales increase = discount ÷ (gross margin − discount)

Your gross margin10% off20% off30% off
60%+20% sales+50% sales+100% sales
50%+25% sales+67% sales+150% sales
40%+33% sales+100% sales+300% sales

A business with a 50% margin that offers 30% off has to sell two and a half times as much just to make the same profit. If your margin is 40%, a 30% discount needs four times the sales.

Most small businesses do not get that lift. Many of the sales that come in are from customers who would have bought anyway.

Decide what Black Friday is for

Pick one goal. Each needs a different offer.

GoalBetter offerMeasure
Win new customersDiscount on a first purchase or entry productNew customers and their repeat rate in Q1
Clear old stockDeep discount on specific items onlyUnits cleared and cash released
Raise average order valueBundle or free gift above a thresholdAverage order value vs last November
Reward loyal customersEarly access or an exclusive itemRepeat purchase rate

A store-wide discount does all four badly.

Offers that protect margin

Bundles. Package products together at a lower combined price. The customer saves, your average order goes up, and you can include higher-margin items.

Thresholds. "Free gift on orders over $80" lifts spending without cutting the price of anything.

Added value instead of price cuts. An extra session, a bonus template or extended support costs you less than the discount it replaces.

Early access for your list. Give existing customers 48 hours before the public sale. It rewards loyalty and spreads demand across more days.

A limited window. A sale that runs from Friday to Monday is easier to plan and staff than one that lasts all of November.

Service businesses can play too

You do not need a shop to take part. Service businesses can:

  • sell prepaid packages for January at a small saving, which brings cash into a quiet month
  • offer a fixed-price starter project for new clients
  • give a bonus session or deliverable instead of a discount

The prepaid package is particularly useful. It turns the slowest month of the year into one with revenue already booked.

Plan the cash, not just the sale

Black Friday can create a cash squeeze even when it goes well. Stock is paid for in October, ad costs rise in November, and payment processors may hold funds. Refunds and returns arrive in December.

Before launch, check:

  • how much stock or ad spend you are committing, and when it must be paid
  • when sale revenue will actually reach your account
  • your expected return rate, based on last year
  • your cash balance in the second week of January, the usual low point

If that January figure looks tight, reduce the stock order or the ad budget now.

A simple timeline

  • Early November: set the goal, run the break-even maths, choose the offer
  • Mid November: prepare stock, pages and emails; tell your list something is coming
  • November 24 to 26: early access for existing customers
  • November 27 to 30: public sale
  • First week of December: review results against your goal, not against revenue alone

After the weekend

The real result shows up in January. Did new customers come back at full price? Did the bundle lift average order value permanently? Did the cash hold?

Write the answers into your plan for next year. If you are building that plan now, our guide to writing a 2027 business plan walks through it step by step, and a marketing plan generator can turn your seasonal offers into a full calendar.

FAQ

When is Black Friday 2026?

Friday November 27, 2026. Cyber Monday is November 30.

Should a small business discount on Black Friday?

Only if the maths works. Check how many extra sales the discount needs using your gross margin. If the lift required is unrealistic, use bundles, thresholds or added value instead.

What is a good Black Friday discount for a small business?

There is no standard figure. With a 50% gross margin, a 10% to 15% discount needs a modest sales increase to break even, while 30% needs two and a half times your usual sales.

How can a service business take part in Black Friday?

Sell prepaid packages for January, offer a fixed-price starter project, or add a bonus deliverable instead of reducing your rate.

How do I measure whether Black Friday worked?

Measure against the goal you set: new customers who return, stock cleared, average order value or repeat purchases. Revenue alone hides whether the sale made money.
